WHEN THE TRANSFORMATION IS RIGHT

After the Diagnostic produces the roadmap.

The Transformation is the natural next step after the Diagnostic. The Diagnostic specifies what the redesigned operating model should be; the Transformation builds it. The 12-week sprint is calibrated to deliver the new architecture into operating reality — not as a strategy document, but as a working commercial system the leadership team can operate from.

The Transformation is appropriate when the Diagnostic has produced findings the leadership team intends to act on, with executive sponsorship, organizational readiness, and the     operating discipline to absorb a 12-week sprint. It is not appropriate for organizations still in the architectural-question phase — those organizations need to begin with the Diagnostic.

Workstream 01

Process Redesign

The operating model: stage definitions, exit criteria, ownership, governance. Built in collaboration with the leadership team and operationalized into documented process.

Workstream 02

CRM Configuration

The CRM rebuilt to match the redesigned operating model. Field structures, stage gates, automations, reporting — all calibrated to the new architecture.

Workstream 03

Platform Deployment

The Inselligence platform connected to the CRM, configured for the client's segments and verticals, with deterministic AI running against the new architecture.

Workstream 04

AI Enablement

The deterministic AI outputs operationalized into the leadership team's decision-making cadence. Forecast confidence, capacity calls, pipeline health.

Workstream 05

Seller Enablement

The seller-facing surface area — methodology, training, coaching, tooling — calibrated to the new architecture and to the AI outputs they will now operate from.

Workstream 06

Management Cadence

The executive operating rhythm: pipeline reviews, forecast reviews, capacity reviews, weekly leadership team cadence. The rhythm that turns the new system into management discipline.

THE TWELVE WEEKS

Configurable, but anchored.

The 12 weeks are configured around the Diagnostic findings — not every workstream applies to every engagement, and the sequencing varies based on the client's specific architectural reality. But the general shape:

Weeks 1–4: Architecture and Design. Process Redesign and Go To Market mapping as the foundational workstreams. The operating model is committed to documentation.

Weeks 5–8: Deployment: CRM Configuration and Platform Deployment as the central workstreams. The operating model committed to documentation in the first phase is now built into the systems that run it — field structures, stage gates, automations, and reporting calibrated to the new architecture, with the Inselligence platform connected to the CRM and the deterministic AI running against it. By the close of this phase, the redesigned operating model exists not as a specification but as a live, instrumented commercial system.

Weeks 9–12: Deployment: AI Enablement, Seller Enablement, and Management Cadence as the closing workstreams. The system built in the prior phase is operationalized into how the organization actually works — the deterministic AI outputs wired into the leadership team's decision-making cadence, the seller-facing surface area calibrated to the new architecture and the outputs sellers now operate from, and the executive operating rhythm of pipeline, forecast, and capacity reviews established as standing discipline. By the end of the sprint, the new architecture is not a system the leadership team has been handed, but one they are already operating from.

After the Transformation comes the Embedded Practice.

The Transformation builds the operating model.The Embedded Practice sustains it. Most Transformation clients move into Embedded Practice as the natural continuation.
